Four to twelve is the sweet spot: enough perspectives to create friction, few enough that every voice gets tested. Larger groups are split into structured tracks.
Half-day or full-day: how do we choose?
Half-day for a single focused decision, full-day for positioning or alignment work. Multi-day sprints exist for innovation and naming challenges. The diagnosis call settles it.
